Seagate IT’s Enterprise PMO (EPMO) had strong, established processes for managing its portfolio — but those processes were manual, fragmented, and hard to scale. Demand intake, scoping, solutioning, prioritization, and ongoing execution governance all lived across a patchwork of tools and people-dependent workflows, making it difficult to move fast, engage the business meaningfully, and give leadership one clean view of where investment was going and why. Seagate wanted an intelligent platform that could simplify and automate the entire PMO lifecycle and become a genuine single source of truth for IT leadership, portfolio leaders, and project leaders alike.

Seagate rewrites the playbook

Rather than bolt AI onto old workflows, Seagate chose to reimagine its enterprise transformation processes from the ground up, rolling out change in a deliberate, phased approach and piloting first with a core team spanning every function to build adoption before scaling. For FY27 transformation planning, Seagate introduced a conversational way of capturing new initiatives: over one month, more than 100 business stakeholders across 10 business functions — from CEO staff to directors — engaged with trmeric’s Catalyst agent to conceptualize and submit close to 350 project charter requests, generating rich, structured content from minimal manual input.

Tango added tangible benefit articulation to each request, giving Seagate a first-cut, business-informed prioritization for the first time. From there, trmeric’s planning agents helped scope, solution, and build a draft prioritization ranked by investment ROI — with trmeric serving as the single source of truth throughout. The rollout then extended to more than 50 project managers and delivery leads, where trmeric streamlined execution governance and eliminated the manual creation of project one-pagers and governance decks for Operating Committee reviews.

Seagate now runs status updates and reporting through a single, system-driven process rather than a patchwork of manual updates, with near real-time budget-versus-actuals tracking through integration with its ERP system. trmeric’s AI agents combine structured and unstructured data to generate accurate status reports and RAID (risks, actions, issues, decisions) items automatically, closing blind spots that used to depend on a PM remembering to flag them.
